Most enterprise AI projects fail not because of technology limitations, but because of readiness gaps. The model works fine — it's the data, the team, the infrastructure, or the organizational alignment that wasn't there. And when those gaps surface at month six of a twelve-month project, the recovery cost is steep.
This assessment gives you a structured way to evaluate your organization's readiness across six dimensions before committing budget and headcount to an on-premise AI deployment. It takes about an hour to complete honestly, and the results will tell you whether to proceed, what to fix first, or whether to wait.
How to Use This Assessment
Score each of the six dimensions on a 1-5 scale using the criteria below. Be honest — inflating scores helps no one and leads to painful surprises later. After scoring all dimensions, add up your total and use the interpretation guide at the end.
For the most accurate results, have multiple stakeholders score independently, then compare. The gaps between scores are often as informative as the scores themselves — they reveal where your organization's self-perception doesn't match reality.
Dimension 1: Data Readiness
This is the dimension where the largest gap between perception and reality exists. Nearly every organization believes their data is "mostly ready." Nearly every organization is wrong.
Scoring Rubric
Score 1 — Not Ready
- No structured data relevant to your AI use cases
- Data exists in email threads, PDFs, and tribal knowledge
- No data catalog or inventory of available data sources
- No data quality processes in place
Score 2 — Early Stage
- Some relevant data exists in databases or document repositories
- Data quality is unknown or inconsistent
- No standardized formats or schemas for AI-relevant data
- Data access requires manual extraction by specific individuals
Score 3 — Developing
- Relevant data is identified and accessible through APIs or data pipelines
- Basic data quality checks exist (deduplication, null handling)
- Some data is labeled or annotated, but not systematically
- Data is in mixed formats that require normalization
Score 4 — Prepared
- Clean, structured datasets available for primary use cases
- Data pipelines exist for automated ingestion and processing
- Labeling/annotation processes established (in-house or contracted)
- Data quality monitoring with defined metrics and thresholds
- Data governance policies documented and followed
Score 5 — Advanced
- Production-quality datasets maintained with automated quality assurance
- Continuous data pipeline with version control and lineage tracking
- Active feedback loops from model outputs back to training data
- Data documentation (data cards, schema descriptions) up to date
- Synthetic data generation capability for augmentation and testing
What to Evaluate
Pull out your actual data and answer these questions:
- Volume: How much training data do you have? Fine-tuning a 7B model effectively requires at least 1,000-10,000 high-quality examples for the target domain. RAG requires a document corpus — how many documents, and how current are they?
- Quality: Sample 100 random records from your proposed training data. What percentage are clean, correctly labeled, and actually representative of the task? If the answer is below 80%, you have a data cleaning project ahead of you.
- Format: Is your data in formats that AI pipelines can consume? JSON, CSV, and plain text are straightforward. Scanned PDFs, legacy database formats, and data trapped in proprietary systems require extraction work.
- Freshness: How old is your data? A model trained on 2023 product documentation won't answer questions about 2026 features. What's your plan for keeping training and retrieval data current?
- Labeling: If your use case requires supervised learning (classification, extraction, structured outputs), who labels the data? How fast? At what cost per labeled example?
The Most Common Gap
Data readiness is the most underestimated dimension. Here's what typically happens:
- Organization identifies AI use case (e.g., automated customer support)
- Leadership asks: "Do we have enough data?" Team responds: "Yes, we have 5 years of support tickets."
- Upon investigation: 60% of tickets are poorly categorized, 30% contain incomplete information, 15% are duplicates, and the resolution field is blank in 40% of cases
- Actual usable training data: ~15% of the original volume
- Timeline slips by 3-6 months for data cleaning and preparation
Budget 40-60% of your total project timeline for data preparation. If that sounds high, you haven't done enough enterprise AI projects yet.

What to Evaluate
- Power: Does your facility have the electrical capacity for GPU servers? An 8xL40S server draws ~4kW; an 8xH100 server draws ~8kW. Check with your facilities team.
- Cooling: GPU servers generate 2-3x the heat of CPU servers. Can your cooling infrastructure handle the additional thermal load?
- Network: Do you have at least 25GbE connectivity in your server room? 1GbE is insufficient for model loading and inter-node communication.
- Physical space: Do you have available rack units? GPU servers are typically 4U and heavier than standard servers.

What to Evaluate
Count your people and assess their actual experience (not their resume claims):
- ML Engineers: Can they fine-tune a model from scratch, not just call an API? Have they deployed a model to production (not just a notebook)?
- Infrastructure: Has anyone on your team managed GPU hardware? Debugged CUDA driver issues? Configured Kubernetes GPU scheduling?
- Data Engineering: Can your team build automated data pipelines that handle messy, real-world enterprise data?
- Domain Experts: Are subject-matter experts willing to spend time labeling data and evaluating model outputs? This is often the hardest resource to secure — domain experts are expensive and their time is contested by other priorities.
Dimension 4: Compliance Readiness

What to Evaluate
- Regulations: Which regulations apply to your AI use cases? HIPAA for healthcare data, GDPR for EU personal data, SOX for financial reporting, ITAR for defense-related, industry-specific frameworks.
- Audit Trail: Can you answer "Why did the AI make this decision?" for every inference request? If regulators or customers ask, do you have the logs to reconstruct what happened?
- Data Provenance: Can you trace every piece of training data back to its source? Can you prove you had the right to use it?

- Use cases validated through pilot or proof-of-concept
- Clear ROI model with realistic assumptions
- Budget allocated through production deployment
- Stakeholders aligned on success criteria and timeline
- Fallback plan defined if AI doesn't meet targets
Score 5 — Advanced
- Multiple validated use cases with proven ROI
- Prioritization framework for new AI use cases based on value and feasibility
- Continuous discovery process for identifying new AI opportunities
- Use case portfolio managed as a program with shared infrastructure
What to Evaluate
For each proposed use case, answer:
- Specificity: Can you describe exactly what the AI will do, for whom, and how you'll measure success? "Use AI for document processing" is not a use case. "Automatically extract contract terms from vendor agreements, achieving 95% accuracy on 12 standard fields, reducing manual review time by 70%" is a use case.
- Baseline: What's the current performance on the metrics you'll use to evaluate the AI? If you don't have a baseline, you can't prove the AI improved anything.
- Data availability: For this specific use case, do you have the training data or document corpus needed? (Cross-reference with your Dimension 1 score.)
- Budget reality: Does your budget cover the full lifecycle — data preparation, model development, infrastructure, deployment, and ongoing monitoring — or just "buying some GPUs"?
Dimension 6: Organizational Readiness

Score 4 — Prepared
- Active executive sponsor who regularly reviews progress
- Dedicated, cross-functional AI team with clear roles
- Organizational change management plan in place
- Realistic expectations across leadership — understand that AI is iterative, not a one-time deployment
- Risk tolerance for experimentation defined
Score 5 — Advanced
- AI strategy integrated into overall business strategy
- Multiple executive sponsors across business units
- AI Center of Excellence or similar central capability
- Culture of data-driven decision making
- Continuous learning and adaptation — organization adjusts course based on AI results without treating iterations as failures
What to Evaluate
- Sponsor test: If the AI project hits a roadblock that requires $50,000 of unplanned spending, who approves it? How long does approval take? If the answer is "nobody" or "3 months," your organizational readiness is low.
- Timeline expectations: Ask your executive sponsor how long they expect the first AI use case to take. If the answer is "a few weeks," you have an expectations gap that needs to be addressed before starting.
- Failure tolerance: What happens if the first model doesn't meet accuracy targets? If the organizational response is to cancel the project, you're not ready for AI. AI deployment is iterative — the first model is rarely the production model.

25-30 (Ready to Deploy)

18-24 (Ready with Preparation)
- Identify your two lowest-scoring dimensions — those are your critical path
- For low Data Readiness: allocate 2-3 months for data cleaning, labeling, and pipeline development before model work
- For low Infrastructure Readiness: start hardware procurement now (8-16 week lead times) while addressing other gaps
- For low Team Readiness: hire or contract the specific roles you're missing; don't try to make generalists into specialists
- For low Compliance Readiness: engage your compliance/legal team now; policy development takes longer than expected

12-17 (Foundational Work Needed)

The Honest Truth About Readiness
Most organizations score themselves at 20-24 initially and revise down to 14-18 after honest evaluation. The most common pattern:
- Data Readiness is the biggest gap (average score: 2.1 across assessments we've seen)
- Organizational Readiness is the second biggest gap (average: 2.5) — not because organizations lack executive support, but because timeline expectations are unrealistic
- Infrastructure Readiness is usually the easiest to solve (it's a procurement problem, not an organizational one)
